Why is Fate so confusing?
The original Fate/stay night visual novel has three routes, each spun into its own adaptation, plus a prequel (Zero), plus entirely separate "what if" continuities (Apocrypha, Extra) that reuse the same characters and mythology but don't share a timeline. Fate/Grand Order then remixes elements from all of it. None of that is a mistake to fix — it's just genuinely several stories in one universe.
Do I need to play the visual novel or the games?
